At 5:45 in the morning, Jess is teaching a packed class at her fitness studio. Her phone keeps lighting up on the front desk: new member, new member, new member. A post about the studio took off, and sign-ups have tripled. A third location is on the way.
By the end of the month, she has her best sign-up numbers ever. And, right below them, her worst cancellations.
Jess is the founder in Episode 05 of Beyond the Founder, our short series on the Founder Trap. She's fictional. The pattern isn't.
Same habits, new size
Jess didn't change anything about how the studio runs. That was the problem. The class schedule still lived in her phone notes. Waitlist spots still went out by text, one person at a time. Instructor hours still got added up in a notebook on Sunday nights. Member questions still came to her DMs.
At sixty members, those habits worked fine. At three hundred, they cracked all at once: a double-booked class, members who never heard a spot had opened, an instructor paid short for the second time. Each problem was small. Together, members felt them before Jess did.
Why growth makes problems louder
Growth rarely creates new operating problems. It takes the shortcuts that worked at a small size and multiplies the load on them. A gap that showed up once a month starts showing up every day.
The harder part is seeing it. Founders naturally watch the numbers that feel like progress: sign-ups, sales, new locations. The numbers that show strain, like cancellations, complaints, errors and late payments, rise more quietly, and often nobody is tracking them at all.
Five signs you're growing faster than your operations
Things that used to work fine now go wrong every week.
Your evenings and weekends fill up with keeping the basics running.
Customers point out mistakes before your team does.
You know your sales numbers by heart but not your cancellation or complaint numbers.
Your team is working harder than ever, and it still feels like you're behind.
If two or more of these sound familiar, your growth is outpacing the way your business runs.
Where to start
In the Momentum Framework, this is the Visibility pillar: reliable insight into what's actually happening in the business. Three steps make a fast difference.
Watch the numbers behind the numbers. Next to sign-ups or sales, track the signals that show strain: cancellations, complaints, errors, response time. Look at both every week.
Get the business out of your phone. Schedules, waitlists, hours and customer messages belong somewhere the team can see and run without you.
Ask what breaks at twice the size. Before you add the next location or the next big client, walk through your busiest week at double the volume. Fix what fails before it fails in front of customers.
The goal isn't to slow down. It's to grow without your customers being the first to notice what's breaking.
